A gassy 12AX7 will drive the NB clamp diode partially on, killing IF gain. If a new 12AX7 still does not cure the problem, it could be caused by the clamp diode. An acceptable substitute is a 1N270.

You can obtain different types of distortion by changing the diodes. The germanium diodes (1N60, 1N270 or 1N34A) will produce softer distortion, the silicon (1N914 or 1N4148) harder and the LEDs more fuzz and crunch. You can also experiment with different combinations (symmetric o asymmetric).
For replacing germanium diodes, I prefer the military's approach - the venerable 1N270 and the 1N276. From clamping a pulse in IFF systems to detector applications in a bunch of Collins stuff, the Mil world of avionics is full of those two, along with the occasional 1N295 in higher speed applications like binary counters.

It would have to be extremely obscure if it exists I guess. Common silicon small signal diodes: 1N914, 1N4148, 1N4150. Common germanium small signal diodes; 1N34A, 1N60, 1N270, OA71, etc..
